The Challenge
An IT Infrastructure and Operations team was experiencing chronic project delays across its upgrade programs. Eighty-one percent of key milestone dates were being missed, far beyond the acceptable variance of 10 to 20 percent.
Delays created downstream disruptions for dependent teams, compromised planning for enterprise-wide initiatives, and increased operational risk, particularly during large-scale events such as site relocations. The underlying cause was a planning culture built on optimistic estimates rather than evidence, with no structured mechanism for surfacing risks before they became missed dates.
The Approach
A focused improvement initiative standardized milestone planning, sequencing, and change-control processes across all infrastructure projects:
- Project managers were trained to build timelines using historical performance data, creating plans that were realistic rather than aspirational
- A structured escalation pathway was introduced to ensure risks affecting milestone dates were visible to leadership early enough to act on
- Weekly milestone reviews were established to maintain transparency across the full project portfolio
- Variance tracking and proactive re-forecasting routines were introduced to maintain schedule integrity
- Governance discipline was established across all infrastructure projects to sustain accountability
The Outcome
Missed milestone dates decreased by 60 percent. Unplanned changes that had previously disrupted schedules were significantly reduced.
The new approach was tested under real pressure during the IT planning and execution for the North Gate relocation, which was completed smoothly and fully on time, demonstrating that the improvements were real and durable.
