The Challenge
A specialty materials company was losing ground in the competitive leather adhesive market. Customer expectations among premium footwear and leather goods manufacturers had shifted toward higher bond strength, better flexibility, faster curing, and easier application. Existing products could not reliably meet these demands, leading to lost contracts, increasing price pressure, and a growing risk of displacement.
The Approach
A cross-functional innovation initiative was launched to design a next-generation leather adhesive grounded in deep customer understanding and rigorous product engineering:
- Voice-of-customer research and conjoint analysis identified the specific performance attributes that mattered most to manufacturers: strong initial tack, long-term durability under flexing, clean application, and compatibility with a wide range of leather finishes
- TRIZ innovation tools were used to generate novel formulation concepts
- Designed experiments refined the optimal combination of viscosity, solids content, and bonding strength
- Reliability testing validated performance under the real-world stresses of footwear manufacturing including repeated flexing, temperature variation, and extended wear
- Iterative prototyping led to a validated production process that could deliver consistent quality at scale
The Outcome
The new adhesive reduced curing time by 30 percent, improved flex durability by 40 percent, and lowered material consumption per pair, creating measurable value for manufacturers on multiple dimensions simultaneously.
Following commercial launch, the product achieved rapid market adoption and generated approximately $2.8 million CAD in annual incremental revenue. The company was repositioned as an innovation leader in the category.
